Dimension 1: Problem Clarity
The question: Can you describe the problem you want to solve in one specific sentence?
Not "we want to use AI to improve our operations." That's a direction, not a problem. A specific problem sounds like: "Our client onboarding process takes 3 days, involves 12 manual steps, and produces inconsistent results because it depends on whoever is doing it that day."
Why it matters: AI systems are built to solve specific problems. The more specific the problem definition, the more targeted the solution — and the easier it is to measure success.
Readiness indicators:
- You can name the specific process that needs to be automated
- You can quantify the current cost (time, money, or quality)
- You can describe what success looks like in measurable terms
Dimension 2: Data Availability
The question: Does the data you need to automate this process exist, and is it accessible?
AI systems need data to work with. If the process you want to automate relies on information that lives in people's heads, in physical documents, or in systems that don't have APIs, the first step is data infrastructure — not AI.
Why it matters: The quality of an AI system is directly proportional to the quality of its inputs. Garbage in, garbage out.
Readiness indicators:
- The relevant data is in digital format
- The data is reasonably clean and consistent
- The data is accessible (via API, database, or file export)
Dimension 3: Process Consistency
The question: Does the process follow a consistent pattern, or does it vary significantly based on context?
AI automation works best on processes that follow consistent patterns. If every instance requires completely different reasoning, the ROI of automation is lower and the build is more complex.
Why it matters: Inconsistent processes require more sophisticated AI (which costs more and fails more often) or process standardisation before automation.
Readiness indicators:
- The same inputs reliably produce the same outputs
- The decision logic can be documented
- Edge cases are identifiable and manageable
Dimension 4: Error Tolerance
The question: If the AI system makes a mistake, how serious are the consequences?
No AI system is perfect. The question is whether errors are recoverable. A system that drafts emails for human review has high error tolerance — mistakes are caught before they cause damage. A system that automatically executes financial transactions has low error tolerance — mistakes can be costly.
Why it matters: Error tolerance determines the level of human oversight required, which affects both the design of the system and the ROI calculation.
Readiness indicators:
- Errors can be caught before they cause significant damage
- There are clear escalation paths for edge cases
- The cost of an error is proportionate to the cost of the automation
Dimension 5: Organisational Readiness
The question: Is your team ready to work with an AI system?
The best AI system will fail if the people who need to use it don't trust it, don't understand it, or don't have the processes to support it. Organisational readiness includes: clear ownership of the system, processes for reviewing AI outputs, and a culture of continuous improvement.
Why it matters: AI systems require maintenance and oversight. Without organisational readiness, they degrade over time.

- There's a clear owner for the system
- The team understands what the system does and doesn't do
- There are processes for flagging and addressing errors
Scoring Your Readiness
For each dimension, score yourself on a scale of 1–3:
- 1: Not ready — significant gaps that need to be addressed first
- 2: Partially ready — gaps exist but can be addressed in parallel with the build
- 3: Ready — this dimension is not a barrier to proceeding
Total score interpretation:
- 13–15: Strong readiness. Proceed with confidence.
- 10–12: Moderate readiness. Address the 2-scored dimensions before or during the build.
- 7–9: Conditional readiness. Address the 1-scored dimensions before starting.
- 5–6: Not ready. Invest in foundations first.
What to Do With Your Score
